STEP 2 - CATEGORISE THE RISKS Group every failure reason into one of these four categories:

• 🔴 Market Risk (nobody wanted it / wrong customer / too small a market)
• 🟠 Execution Risk (we couldn't build it / wrong team / ran out of money)
• 🟡 Competition Risk (an existing player crushed us / a big co copied us)
• 🔵 Timing Risk (too early / too late / macro conditions changed)

STEP 3 - SCORE EACH RISK For every risk, assign:

• Likelihood: 1 (unlikely) to 5 (almost certain)
• Impact: 1 (survivable) to 5 (company killer)
• Combined Score: Likelihood x Impact

Rank them highest to lowest combined score.

STEP 4 - THE VERDICT Based on the top 3 risks, give me one of three verdicts:

• ❌ Kill It - the risks are too fundamental to overcome
• 🔄 Pivot It - the core idea is sound but the model needs to change (suggest how)
• ✅ Prove It - the idea is worth pursuing but here are the 3 assumptions I must validate in the next 30 days before spending any real money

Be direct. Be specific. Don't hedge.
