The Idea: Sam Liang invented something that you use almost everyday… the "blue dot" on Google Maps that shows you where you are. But after leaving Google to an entrepreneur, he found himself drowning in a sea of meetings - sometimes 40 a week. He saw that while Google indexed the entire written web, the vast ocean of spoken words vanished into thin air the second they were uttered. He teamed up with Yun Fu, a brilliant engineer he’d worked with at his previous startup, Alohar Mobile. They didn't just want to record meeting audio, they wanted to make voice searchable, shareable, and smart. This was the beginning of Otter.ai.
The Execution:
- 2016: Sam and Yun found the company under the name AISense in Mountain View, CA. They raise a $3M seed round and go into deep stealth mode to build their own speech recognition engine (ASR), avoiding expensive third-party APIs.
- January 2018: They execute a brilliant "Trojan Horse" strategy by partnering with Zoom early, just as video conferencing begins to rise, allowing users to transcribe meetings post-conference.
- March 2018: The team unveils the Otter Voice Meeting Notes app at Mobile World Congress. It is an instant hit due to its "freemium" model offering 600 free minutes a month - a hack that creates a viral loop as users bring the tool into meetings with non-users.
- 2019: Recognizing that professionals are their power users, they launch Otter for Teams, moving from a consumer app to an enterprise B2B play.
- 2020: The pandemic hits. Remote work explodes. Otter’s revenue grows by 800% in a single year as "Zoom fatigue" sets in and people need transcripts to catch up on missed calls.
- February 2021: Riding the remote work wave, they raise a $50M Series B led by Spectrum Equity. They are now transcribing over 100 million meetings.
- February 2023: They launch OtterPilot, an AI assistant that automatically joins meetings to take notes and share summaries, even if you aren't there. This accelerates their viral growth (the "bot-in-meeting" effect).
- 2024: The company surpasses $100M in Annual Recurring Revenue.
- 2025: Otter evolves from a passive note-taker to an active participant with the launch of Otter Meeting Agents, capable of answering questions during the meeting and handling complex workflows.
The key takeaway? Own the difficult tech to own the market. By building their own transcription engine instead of renting APIs like their competitors, Otter could afford to offer a "too good to be true" free plan. This free plan became their marketing engine, creating a bottom-up viral loop that carried them into the Enterprise without a massive sales team.
